26FACT NIKKEN SEKKEI    プロジェクトマネジメントの現場 日建設計設計情報を共有する設計システム・T-SHOP他設計手順は、予め販売会社から提示された店舗計画書に基づく事前検討後に、前半設計(基本設計)の8週間で敷地条件に合ったレイアウトや詳細プラン、内装パターンを決定します。この設計システムの特徴は次の点です。1手戻りを少なくし、店舗レイアウトや内装イメージを販売会社に分かりやすく伝達するための、専用webサーバーや3D-CADを活用したT-SHOP(トヨタ自動車のビジネス特許)、モデルルーム(名古屋市内にトヨタ自動車が建設)等の活用。2全店舗が一斉に工事着手した場合の鋼材不足に備えた、プラン確定段階での鋼材の事前発注。3設計過程における、随時の建設コストの提示。前半設計でのプラン確定後、担当チームごとに編成された実施設計専門チームによって後半設計(実施設計)を6週間程度で完成させます。その後、販売会社に図面を納品し、見積・発注を行っていただくとともに、レクサス店舗設計共同体で確認申請を行いました。一斉オープンに向けてのスケジュールマネジメントスケジュール管理の点で工夫したことは、1設計のステータス管理(プランフィックス、鋼材発注、成果品納品、確認申請提出、許可など設計の節目節目において、予定と実際の状況を把握すること)、2設計センター内全員が確認できる管理ボードの掲示、3鋼材先行発注のスケジュールを全販売会社へ連絡し遅延のない店舗プランフィックスの促進などです。また、販売会社へのコストの提示時期は事前検討、プラン検討段階、プラン確定後など、毎回提示しています。しかも、設計内容が進むごとに精度を向上させています。特に、前半設計の最後に提出する概算工事費の算出では3D-CADデータを活用しています。この内容は、トヨタ自動車とともに確認した上で、販売会社へ提出しました。建物もブランドを構築する重要な要素のひとつひとつの建物のグレードを高めてそれをブランドイメージとして発信する以外に、今回のように、多数の拠点から同時発信するブランド戦略は今後も考えられます。今回開発した手法やツールはそうした面で応用できるものと考えています。 三輪哲夫・小日向敬Sharing information using design systemsAfter careful study based on information provided by dealers, ap-propriate layouts, detailed plans, and interior finishing patterns were determined. Some features of the design process were as fol-lows:(1) Toyota’s patented T-SHOP utilizing specialized web and server features, 3D-CAD, and a prototype shop front were used to com-municate interior image and shop front layout to dealers, resulting in a reduction of necessary design changes.(2) Steel was ordered during the plan conrmation stage to avoid steel shortages during construction.(3) Construction cost updates were presented as appropriate throughout the design stage.After 8 weeks (the first half of the design period), the plan had been established and confirmed. A special design development team consisting of members of various design teams was then formed, and the design development was completed in about 6 weeks (the latter half of the design period). With the conclusion of this process, drawings were delivered to dealers, followed by cost estimation and ordering procedures, and the JV applied for build-ing permits.Schedule management for simultaneous openingsThe project schedule management process featured a number of distinctive and innovative points. Design status management was implemented for each important step of the overall process. A special notice board was established at the Center to rapidly com-municate updated information to all personnel. Individual dealers received schedules regarding steel orders, to achieve plan naliza-tion without schedule delays or other problems.Cost estimation was provided to dealers at various intervals. Esti-mation accuracy improved as the design stage progressed, particu-larly at the end of the rst 8 weeks, when 3D-CAD data was used to calculate overall construction costs.Integrating buildings and brandOne way to transmit a particular brand image is to improve overall design and architectural quality of one particular building, while another method is to communicate a unied message from mul-tiple locations. This project successfully combined both approaches, and the tools and methods developed in this case are expected to be of great use in the future.
