プロジェクトマネジメントの現場　日建設計　　　　FACT　NIKKEN SEKKEI41スケジュール短縮のための手法収益不動産のプロジェクトにおいては、スケジュールの短縮が常に求められます。以下に各々のプロジェクトの状況を踏まえた、スケジュール短縮のための管理手法を紹介します。Methods of shortening scheduleThe following examples demonstrate how innovative administration can lead to shorter construction schedules—always necessary with real estate acquired for the purpose of generating prots.手法1　Method 1分割によるスケジュールコントロール―マルチトラック―ある大規模開発プロジェクトでは、十分な事業・仕様検討期間の確保とタイトなスケジュール達成の両立を図りました。このプロジェクトでは、通常1回の設計・確認申請→施工フェーズを、数回に分割し実施しました（マルチトラック）。着工可能にする暫定設計で、申請を行うとともに、検討を踏まえた設計変更を並行して行うことを数回くり返しました。そうすることにより、竣工スケジュール遅延の回避を図りました。一方、マルチトラックはスケジュールの複雑化をもたらすため、各々の項目に対し、徹底したリスク管理を行うことで、クオリティやコストとスケジュールの整合を取ることができました。Division of stages with the "multi-track" processOne recent project provides an excellent illustration of Nikken Sekkei’s ability to secure a substantial period of time for review of opera-tions and specications amidst tight scheduling requirements. In this case, the goal was achieved with the so-called "multi-track" process, which divides the overall process into several phases. A temporary design was used to acquire a building permit while at the same time reviews of the design were carried out and necessary changes were continuously implemented. Using this process, an early start was made possible and construction delays were prevented. The "multi-track" process entails additional complexity, but by enforcing risk management at each step, realization of targets for quality, cost, and schedule becomes possible.手法2　Method 2タスクのオーバーラップによるスケジュールコントロール―DD発注―通常の設計プロセスでは、基本設計→実施設計→発注という流れを踏みます。しかしこの建替えプロジェクトでは、基本設計段階でコストインパクトの大きい事項やクオリティ等の重要要素を盛り込み、実施設計前に発注図書を作成し発注を行いました（DD発注）。解体→埋蔵文化財調査作業と実施設計を同時並行で進めることで、当初想定よりも短い期間でプロジェクトを進行することができました。DD発注の採用では、リスク事項やコストインパクトの大きい要素の見極めと、発注図書への的確な盛り込みが重要となります。Saving time by overlapping tasksThe regular design process proceeds in the order of schematic design, design development, and ordering. But in this rebuilding project, important concerns such as expensive items and quality issues were resolved at the schematic design stage—a vital time-saving method. Drawings and documents were drafted, and actual orders were implemented before the design development stage. This process is known as "design development ordering."
